This project saw the complete upgrade of outdated ground source heat pump (GSHP) systems across a sheltered housing complex, future-proofing homes while enhancing resident comfort and system reliability.
Objectives
The primary goal was to replace 42 ageing Calorex GSHP units, each nearing the end of their lifecycle.
These systems operated at a consistent 55°C but were externally housed, leaving them exposed to both weather-related wear and theft. After detailed heat loss assessments, each apartment was found to require under 4kW, providing a clear case for modernisation.
Our objective was to design and install internalised, efficient systems that would maintain existing performance levels while significantly reducing risk and improving operational efficiency.

External units were vulnerable to environmental damage and theft.

Original pipework boxing made proper insulation nearly impossible, raising concerns about efficiency and system lifespan.
Maintaining resident comfort:
Ensuring access to heating and hot water throughout each phase of the rollout was critical, particularly for vulnerable residents

We delivered a tailored, unit-by-unit solution designed around the client’s needs.

Our aim was to replace aging GSHP units and upgrade end-of-life systems with modern, more efficient units. Since no prior monitoring data existed, we installed a heat meter to track energy extraction over 12 months, ensuring the ground temperature remained stable and that efficiency was not compromised.

We aimed to improve heating performance by installing variable speed GSHPs, which ran at lower speeds for longer periods, ensuring better temperature control and reduced energy consumption. Internalised systems drastically reduced heat loss and unit run-time, lowering operational costs.

We completed installations within four days per unit, maintaining continuous hot water availability for residents. A specialist team of two heat pump engineers and an electrician ensured swift installation with minimal disruption.

We provided the client with a complete project pack outlining full costings, timeline and scope of work. Installation was managed in close partnership with Key Integrated Services.
